After some simulation I came to the conclusion that maybe the best way foward was to try different positions for the horn.
Before moving horn: horn in phase or antiphase. Both bad...
By moving the horn 15mm forward I can get this with the same filter and setup:
Looks much better to me.
The front will be a bit more complicated, but acceptable if the filter becomes easier

I ran out of time and had to move on with the design. The woofers are now approx 12mm behind the horn and apparently it works ok.
I added a little stuffing and finalized the filters in the current configuration. The box is so small that it became a challenge to fit it all in there.
I have tried to make everything as solid and vibration-proff as possible.
Ports are placed in the back and located to facilitate some airflow internally in the box. -Dont know if it's needed or if it works, but it won't hurt.

Protective grills added on the tops and for sub I got a little fancy and made "grills" from ply. Looks a little like cheese? Or very cool? Time will tell.
After some initial config-trouble I got the the deq2496 to auto-eq the setup. Works surprisingly well and very interesting to switch the EQ on/off to hear the difference.
