First, let the amp idle for a few minutes and check the bias. If it's OK, there's no point in making any adjustments. If it's not right, adjust from there. The only time you need to start at fully CCW is when you've just replaced a lot of parts and are powering it up for the first time.
I replaced one bank of output transistors. Right now it is idling about 2.5amps after 10 minute warm up.
How much current does it draw if you install shunts on the two 2-pin headers near the bias pots?
That's what the amp draws with no current passing through the outputs, I'd adjust the bias to make the total current draw about 1/2 amp more for each channel (3 amps total).
