Hello,
the issue is about Audiolab 8000CD, made in England, one of the first production series I guess. One day after switching player on I heard only short rasp and then saw ERROR message on the display. Obviously player was not able to read CDs anymore. I replaced whole CDM12.4 mechanism with only poor result: player started to read CDs, displayed number of tracks on the CDs and total time but after choosing particular tracks ERROR was displayed again. I thought that CDM12.4 is not broken despite brand new (I think this was not original Philips) and replaced it again with new piece - this time laser/optic unit only. Symptoms are exactly the same like after first replacement.
Any ideas ? Could the problem lie in the mechanism / laser itself or should I look somewhere else ? I read that these first production pieces of CD8000 suffered from 'some problems' ?

I'm not familiar with the Audiolab but recall something about failure of electroylitics in the PSU (the usual's).
I am very familiar with the CDM12.4 though and yes, it can be troublesome, usually mechanical problems related to dried out grease. The only real check is to monitor the RF signal from the pickup on a scope and look at the amplitude and overall quality. Spindle motors can fail but if you've replaced the whole pickup its not going to be that.
Biggest problem is that all the pickup offerings for sale now, are of variable quality, the CDM12.4 having been out of production for a decade or so. Having said that then if you are fitting replacements and they give identical faults then the problem could well be elsewhere.
Check the rails with both a DVM and scope and check the RF.

Most of the laser head have one or two anti-static point to prevent static burn laser tube as a security measure. It's better to wear an antistatic wrist strap or wash your hands before welding and installation.
When using a high-grade anti-static soldering iron,you can remove the anti-static point directly, ordinary iron requires special attention, heat iron to reached soldering temperature,then remember to turn off the iron's power, prevent static of iron burn laser tube

This module does not have a jumper. Secured with a metal tag, founded on the tape contacts the connecting module with control electronics.

check if there is any RF signal present on the PCB... and make sure it is of a correct amplitude. I've posted on this before extensively, on many occasions -> use site search function; search by my name.
If the disc span and number of tracks was displayed, I would not touch anything else before measuring RF amplitude first. The chances are pretty good that you need to adjust (increase) the laser output only.

Check the Platter Height compared to the original.
I have had a few of these Chinese copies have 'incorrect' Platter Height.
If the Laser is able to read the disc at all, it stuggles to play well.
