I found a X-Can V2 on a flea market the other day for 20€, untested. Took it home, set it up, and it does not work. With the volume a zero, it plays full blast through the left channel, and stays doing so if fiddling with the pot up and down.
I assume I need to change the pot as a first step..?
Does anyone here have experience working on one of those? They seem really popular to mod, and if I get it working as is, I might just try my hand at that.

You can "take a bet " that the volume control is faulty , more than one user commented on the -quote -"small & cheap " volume control .
Your right a whole range of mods are available but some guys go OTT and spend more than the headphone amps cost .
All say " a bit bright and grainy " but great for rock ( with upgrade ) and deep bass .
Generally a good write-up including if "warmer tubes fitted " .
Too many mods to mention.

Yeah the pot is true crap....I'll start there and see how I like it stock, maybe swap the headphone socket which of the same grade as the pot.
Read the mod threads over at a forum called Rock grotto. Some things might be OTT, but I guess it depends on how you like the result, and.... ...how much fun you had modding and building!
